A 12-year-old electric tank can feel finished when the showers go cold, but in roughly 60% of those cases the tank is fine — one of the heating elements has burned out. Replacing water heater element hardware costs $15 to $40, takes about an hour, and reliably restores full hot water output. The job is forgiving as long as you respect the two non-negotiables: cut the power, and drain the tank below the element you are pulling.
How Electric Water Heater Elements Work
A standard 40 to 50 gallon electric tank has two elements — an upper and a lower. Each is a 240-volt resistance heater rated 3,500 to 5,500 watts. The upper element heats water at the top of the tank for fast first draws; the lower element handles the bulk reheating. They cycle on and off based on signals from a thermostat behind each access panel.
When an element fails, it typically opens (no continuity) or shorts to ground. A failed lower element causes long recovery times and lukewarm water after the first 10 to 15 gallons. A failed upper element gives no hot water at all — that is the giveaway.
Diagnose Before You Buy Parts
Confirm the failed element with a multimeter. Turn off the breaker, remove the element’s access panel and insulation, and pull the wires off the element terminals. Set the meter to ohms.
- 5,500-watt element: 10-12 ohms across terminals
- 4,500-watt element: 12-13 ohms
- 3,500-watt element: 16 ohms
OL (open line) means the element is dead. Then test from each terminal to the metal tank. Any continuity to ground means a shorted element — same fix, replacement.

Step-by-Step: Replacing the Element
- Kill power. Switch off the 30-amp double-pole breaker. Test with a non-contact voltage tester at the element terminals before touching anything.
- Shut the cold supply at the valve on top of the tank.
- Drain enough water. Connect a hose to the drain valve. Open a hot tap upstairs to break the vacuum. Drain until the water line is below the element you are replacing — about 10 gallons for the upper, the full tank for the lower. This takes 10 to 25 minutes.
- Disconnect the wires. Note their position; on most elements either wire goes on either screw, but snap a phone photo to be safe.
- Unscrew the old element. Use the element wrench. Lefty-loosey. If it will not budge, soak the threads with penetrating oil and try again with a breaker bar. Pull the element straight out.
- Clean and seat the new gasket. Wipe scale off the threads and the gasket seat. Place the new gasket over the threads.
- Install the new element. Hand-thread first to avoid cross-threading, then snug with the wrench until the gasket compresses evenly. Do not crank it down with a cheater bar; you only need 30 to 40 ft-lbs.
- Reconnect the wires. Tighten terminal screws firmly — loose connections cause the next failure.
Refill and Test
Close the drain valve. Open the cold supply slowly. Leave the upstairs hot tap open until water runs steady with no air sputter — usually 5 to 10 minutes. Only then turn the breaker back on. Powering a dry element burns out a brand-new part in seconds, and the warranty does not cover it.
Wait about 1 hour for the tank to recover, then check the temperature at a faucet. Most factory settings deliver 120 to 125°F, which is the safe target for households without infants or elderly residents.
Common Mistakes
The two big ones: forgetting to break the vacuum (the tank refuses to drain and you waste 20 minutes wondering why), and reusing the old gasket (it leaks within a week). Replace both gaskets if you have the tank drained — they cost a couple of dollars each.
If the old element will not unscrew because of mineral buildup, try a 36-inch breaker bar before you panic. As a last resort, you can chisel the spent element out, but that is rare on tanks under 15 years old.
When to Skip the Repair
Replacing water heater element parts makes sense up to about year 12 on a quality tank. Past that, the steel tank is at risk of pitting through, the anode rod is usually shot, and a leak event will cost more than a new heater. If your tank is rusty at the bottom, weeping at any fitting, or already on its second element swap, put the $30 part money toward a new 50-gallon unit instead — installed price runs $1,200 to $1,800.
Replace the Anode Rod While You Are at It
The sacrificial anode rod is a magnesium or aluminum bar threaded into the top of the tank. It corrodes in place of the steel tank lining. Most rods last 4 to 6 years; on hard-water systems, much less. Pulling the anode requires a 1-1/16 inch socket and a long breaker bar (the rod is torqued in tight at the factory). If yours has not been changed in 5+ years and you already have the tank drained for an element swap, do both at once. A replacement rod runs $20 to $40 and adds another decade of tank life.
Aluminum-zinc rods work better than plain magnesium in homes that report rotten-egg smell from the hot water. Magnesium rods react with sulfate-reducing bacteria to produce hydrogen sulfide; aluminum-zinc does not.
Routine Maintenance Going Forward
Three habits extend tank life dramatically. Drain 2 to 5 gallons through the bottom valve every 6 months to clear sediment. Test the temperature/pressure relief valve once a year by lifting the lever — water should flow and stop cleanly when released. Check the anode rod every 3 to 4 years and replace before the steel core is fully exposed. None of these takes more than 15 minutes, and combined they double the practical service life of an electric tank.
