Homeowners buy shingles; roofs are built from systems. An asphalt roof is a seven-layer assembly — decking, drip edge, ice barrier, underlayment, starter course, shingles, flashing — ventilated from below and fastened to survive wind as a unit. When a 22-year-old roof fails, the culprit is rarely the shingle brand and almost always one of the layers nobody looked at, or the ventilation nobody calculated. This guide walks the system from the wood up, explains what each layer does and costs, and finishes with the honest lifespan numbers and the replacement signals that matter more than age alone.

Layer 1: The Decking

Everything nails to the deck — typically 7/16-inch OSB or 1/2-inch plywood over rafters or trusses, or plank sheathing on older homes. Two rules govern it. First, fasteners need sound wood: delaminated, moisture-softened, or rotted decking will not hold nails to their wind rating, which is why a legitimate reroof bid includes a per-sheet price for deck replacement ($70 to $150 per sheet installed) discovered at tear-off. Second, plank decks with gaps over 1/8 inch and any deck under 3/8 inch thick need overlay or replacement per shingle manufacturer specs — warranty claims die on bad decking. Expect 10 to 20 percent of sheets replaced on a typical 25-year-old roof; a bid with zero decking allowance is a bid planning to surprise you.

Layer 2: Drip Edge and Starter Metal

Drip edge — L-shaped metal at eaves and rakes — kicks water off the deck edge into the gutter instead of letting it wick behind the fascia. It is required by code (IRC R905.2.8.5), costs pennies per foot, and is still routinely omitted by low bidders. Sequence matters and inspectors check it: under the ice barrier at the eaves, over the underlayment at the rakes.

Layer 3: Ice and Water Barrier

In any climate that freezes, a self-adhering rubberized membrane goes on the eaves before underlayment. Its job is ice dams: when attic heat melts snow that refreezes at the cold eave, water ponds behind the ice ridge and pushes uphill under shingles. The membrane seals around every nail that penetrates it, keeping that backed-up water out of the house. Code requires it from the eave to at least 24 inches inside the exterior wall line — on low slopes and deep overhangs that means two courses. Valleys, penetrations, and around skylights get it too on any quality job. Southern-climate roofs can skip eave ice barrier but keep it in valleys; the $100 per roll is the cheapest leak insurance in the system.

Layer 4: Underlayment

Over the rest of the deck goes the secondary water barrier: synthetic underlayment has effectively replaced #15 and #30 felt, being lighter, tear-resistant, walkable, and stable if weather delays shingling. It is the backstop when wind drives rain under shingles or a shingle blows off — not optional, and code-required. Cost difference between builder-grade and premium synthetic across a whole roof: about $200. Take the upgrade.

Layer 5: Starter Course and Shingles

A starter strip — a shingle with the sealant band at the eave edge and no cutouts — locks down the first course’s leading edge; skipping it (or cheating with cut three-tabs installed backward) is the top cause of first-winter eave blow-offs. Above it, the field shingles nail on at four to six nails each — six in high-wind zones, driven flush, never overdriven, in the nail line — with offsets per the manufacturer pattern. What matters at the system level is the sealant bond: shingles’ wind resistance comes from the heat-activated adhesive strip bonding each course to the one below. A roof installed late in cold weather may not seal until spring — and an unsealed roof is a temporary roof.

Layer 6: Flashing

Every place the roof plane meets anything else gets metal. Step flashing (individual L-pieces woven shingle by shingle) at sidewalls; counterflashing cut into masonry at chimneys, over a soldered or formed base pan; open metal or closed-cut shingle valleys carrying the concentrated flow; pipe boots at plumbing stacks; and kick-out flashing at the bottom of every roof-wall intersection to throw water into the gutter instead of down the siding — the absence of a $10 kick-out has rotted a thousand wall assemblies. Flashing is where roofs actually leak: industry inspection data consistently attributes the large majority of asphalt-roof leaks to flashing and penetrations, not the shingle field. Reusing bent, rusted flashings on a reroof is the classic corner cut. New roof, new flashings — put it in the contract.

Layer 7 (Below): Ventilation

The layer under the deck decides how long the layers above it last. A ventilated attic pulls outside air in at soffit vents and exhausts it at ridge or box vents — code baseline is 1 square foot of net free vent area per 150 square feet of attic (1:300 with a balanced ridge/soffit split). Starve the airflow and summer deck temperatures cook shingles from beneath (shortening life by up to a third), while winter moisture condenses on the cold deck and rots it — and ice dams get worse because the warm attic melts the snowpack. Climate moves the ranges: hail alley (Texas through the Front Range) and high-UV deserts sit at the bottom; mild coastal-north climates at the top. Replacement Signals: Read the Roof, Not the Calendar

  • Granule loss: bald patches, exposed black substrate, or gutters full of granules after storms — the UV armor is gone and the mat is next.
  • Curling and cupping: shingle edges lifting or clawing means the asphalt has embrittled; wind losses follow.
  • Cracked or missing shingles across the field (not just one storm-damaged slope): systemic aging, not repairable in patches.
  • Daylight or moisture in the attic: check after storms with a flashlight — dark deck stains and rusty nail tips are the early warning.
  • Neighbors reroofing: same builder, same shingles, same year — the streets in a subdivision fail together.

One caveat before signing a replacement contract: isolated flashing leaks, a handful of blown shingles, or a single pipe-boot failure are repairs, not replacements — a few hundred dollars against fifteen thousand.
