Bagged concrete costs three to four times what the raw ingredients do, and for any project over about half a cubic yard, batching your own starts making real financial sense. Learning how to make concrete from scratch comes down to one classic recipe — 1 part cement, 2 parts sand, 3 parts gravel — and the discipline to control water. Get those two things right and a wheelbarrow batch you mix by hand will hit the same 3,000+ psi as a ready-mix truck. Get the water wrong and no ratio can save you.

The Four Ingredients and What Each Does

Concrete is a chemical product, not just a blend. Portland cement (Type I/II for general work, about $13–$16 per 94-pound bag) is the binder — it reacts with water in a process called hydration and glues everything together. Clean concrete sand, sold as washed or sharp sand, fills the small voids; never substitute play sand or beach sand, which are too fine or salt-contaminated. Coarse aggregate — 3/4-inch crushed stone or pea gravel — provides the compressive backbone and makes up the bulk of the volume. Water activates the cement, and it must be clean enough to drink.

Cement is not concrete. A common beginner mistake is buying bags of straight Portland cement and troweling it on like a finished product; without sand and stone it shrinks, cracks, and has almost no structural value in thickness.

The 1:2:3 Ratio Explained

Measured by volume — shovels, buckets, whatever is consistent — the general-purpose mix is:

  • 1 part Portland cement
  • 2 parts sand
  • 3 parts coarse gravel
  • About 0.5 part water (start with less; add sparingly)

That recipe yields roughly a 3,000 psi mix, plenty for slabs, footings, and post bases. For higher-strength work like driveway aprons or countertop-grade pours, tighten to 1:1.5:2.5, which pushes toward 4,000 psi. For lean fill or mudsill bedding, 1:3:5 saves cement where strength barely matters. A useful yield rule: one 94-pound bag of cement batched at 1:2:3 produces about 4.5 cubic feet of concrete, so a 4-inch-thick, 10 x 10 foot slab (33 cubic feet) needs roughly 7.5 bags of cement, 15 cubic feet of sand, and 22 cubic feet of gravel.

Water: The Make-or-Break Variable

Strength lives and dies on the water-to-cement ratio. The chemistry only needs about 0.25 pounds of water per pound of cement, but workable mixes run 0.45 to 0.55. Every splash beyond that dilutes the cement paste, and the penalty is steep — going from a 0.5 to a 0.7 ratio can cut final strength nearly in half and invites shrinkage cracking and surface dusting.

Use the slump-by-feel test: properly mixed concrete should hold its shape when you squeeze a handful, glisten slightly, and slide cleanly off a shovel with a shake. If it pours like thick soup, it is too wet — rescue the batch by adding cement, sand, and gravel in ratio, never by just letting it sit. If it is crumbly and won’t compact, mist in water a quart at a time. Cold water slows setting slightly; on 90°F days, cool water buys you working time.

Hand-Mixing Technique That Actually Works

For batches up to a couple of wheelbarrows, hand mixing is fine — but sequence matters. Dry-blend first: measure sand and cement into the barrow or onto a mixing board and turn them with a mortar hoe until the color is a uniform gray with no streaks. Add the gravel and blend again. Only then form a crater in the middle and add about three-quarters of your estimated water.

  1. Pull dry material from the edges into the crater, chopping with the hoe rather than stirring.
  2. Work end to end, folding the pile over itself at least three full passes.
  3. Add remaining water in small doses until the mix passes the squeeze test.
  4. Scrape the barrow’s corners — dry pockets hiding there become weak spots in the pour.

A batch this size takes 10 to 15 minutes of honest work. It is a workout; plan on mixing and placing within about 45 minutes before the mix starts stiffening, and never “retemper” old concrete with fresh water.

Using a Drum Mixer

Past three or four wheelbarrow loads, rent a portable drum mixer — $45 to $70 a day for a 6 to 9 cubic foot electric model. Loading order is different from hand mixing: start the drum turning, add about half the water, then the gravel (the stone scours the drum clean), then the sand, then the cement, then the rest of the water. Let it turn a full three minutes after the last ingredient; under-mixed concrete looks blended before it actually is.

Keep batches to about two-thirds of drum capacity or the mixer just tumbles a ball of material without shearing it. Between batches, toss in a shovel of gravel and a gallon of water and let it spin — end-of-day cleanup with hardened buildup is miserable. Small-Batch Cheat Sheet

Working in 5-gallon buckets, these batches are easy to repeat consistently:

  • Fence post collar: 1 bucket cement, 2 sand, 3 gravel, ~2.5 gallons water — about 4 cubic feet.
  • Stepping stones or repairs: half-bucket cement, 1 sand, 1.5 gravel — one wheelbarrow load.
  • Mortar-consistency topping (no gravel): 1 cement to 3 sand, for parging and thin patches under 1 inch only.

Mark your buckets with a paint pen at common fill lines. Consistency between batches matters more than hitting a textbook number — visible color banding in a finished slab is almost always a batching inconsistency.

Curing: The Step Everyone Skips

Concrete does not dry; it cures, and it needs to stay damp to do it. Keep the surface moist for at least 7 days — mist it morning and evening, cover it with plastic sheeting, or spray on a curing compound ($20 per gallon covers about 200 sq ft). Concrete cured properly reaches around 70 percent of design strength in a week and full strength at 28 days. A slab left to bake dry in July sun can lose 30 percent or more of its potential strength and will almost certainly craze-crack. Below 50°F hydration slows dramatically, so avoid pouring when nights approach freezing unless you use blankets and accelerating admixture.

Admixtures Worth Knowing About

A few cheap additives solve specific problems in scratch-mixed batches. Air-entraining admixture ($15–$25 per quart, dosed by the capful) creates microscopic bubbles that let freeze-thaw expansion happen without cracking — worth using on any exterior flatwork north of the Mason-Dixon line. Plasticizer (water reducer) makes a stiff, strong mix flow like a wet one without adding strength-killing water; a $12 bottle treats several batches and is the honest answer when you need workability around rebar. Accelerator (calcium chloride, or chloride-free near rebar) speeds set time in cold weather, while a retarder buys placement time on hot days. Bonding agent brushed onto old concrete is mandatory when patching — fresh concrete does not naturally adhere to cured concrete. None of these fix a bad ratio, but each fixes a jobsite condition that would otherwise tempt you to reach for the water hose.

When Scratch-Mixing Is the Right Call

Batching your own concrete wins for projects between roughly 10 bags and one cubic yard: post settings, small pads, curbs, steps, and repairs where a truck minimum would be wasteful. It costs about $60–$80 per cubic yard in materials versus $150–$200 delivered, and you control timing completely. Above a yard and a half, ready-mix wins on labor and consistency — a slab needs to be placed fast, and no one hand-mixes 60 wheelbarrow batches ahead of a screed. Match the method to the volume, respect the water, and the 1:2:3 recipe will not let you down.
