A dull twist bit does not “drill slower” — it stops cutting and starts burning, smoking the wood and work-hardening the metal so the next attempt is even worse. Sharpening drill bits instead of replacing them saves real money over a workshop’s lifetime. A 21-piece DeWalt cobalt set runs $90, and learning to sharpen extends each bit’s useful life from a year of casual use to 5-8 years of regular use. The geometry sounds intimidating but breaks down into three controlled angles and one rule about symmetry. With practice, sharpening a 3/8-inch bit takes 90 seconds.

Why Bits Go Dull
Cutting metal hardens the cutting edge through micro-fractures. Drilling without a lubricant overheats the tip past 1,100°F, drawing the temper out of the steel. Drilling at the wrong speed (too fast for the diameter) also burns the edge. Drilling through nails, hidden screws, or hardened materials chips the edge instantly. A bit doesn’t slowly wear — it dulls in a few seconds when something goes wrong.
The result: the bit walks across the workpiece instead of biting, the chip becomes powder instead of curls, and smoke appears within seconds of contact.
The Three Critical Angles
Standard twist bits use these geometries:
- Point angle (the included angle at the tip): 118° for general use, 135° for harder metals
- Lip relief angle (the angle behind the cutting edge): 8-12°
- Chisel angle (the line across the very tip): 125-135° relative to one cutting lip
Symmetry matters more than perfection. Both lips must be the same length and angle, or the bit cuts an oversize hole and wanders. A protractor template printed from a free PDF online costs nothing and verifies your work.
Bench Grinder Freehand Method
Most experienced shop hands sharpen by hand on a bench grinder. You need an aluminum oxide wheel rated for tool steel (white or pink wheels work best — never green silicon carbide for HSS bits), a steady stand, and decent light. Set the tool rest 1/16 inch from the wheel face.
- Hold the bit horizontally, cutting lip parallel to the wheel face.
- Touch the lip lightly to the wheel at the 59° angle (half of 118°).
- Roll the bit slightly while pulling down and away. This creates the relief behind the cutting edge.
- Rotate the bit 180° and repeat on the second lip.
- Inspect under a magnifier. Both lips should be identical in length, angle, and relief.
Quench every few seconds in water to keep the bit cool. Overheating turns the steel blue and ruins the temper. Smaller bits (1/16-1/8 inch) heat up almost instantly — touch and quench, touch and quench.
Using a Drill Doctor or Sharpening Jig
The Drill Doctor 750X ($150) is the most reliable jig for beginners. It clamps the bit at the correct angle and rotates it across an internal diamond wheel automatically. A 21-piece set sharpens in 15 minutes with perfect geometry on each bit. The 750X handles 3/32 to 3/4 inch bits and includes split-point capability.
Cheaper jigs like the General Tools 825 ($25-$35) clamp onto a standard bench grinder. They are slower than a Drill Doctor but cost a third as much. Worth it for occasional sharpening.
File Sharpening for Large Bits
For bits over 1/2 inch, especially auger bits and large twist bits, a 6-inch needle file or a small triangular file works fine. Clamp the bit in a vise with the cutting edge up. File at the original angle in single strokes, lifting the file off on the return. Count strokes on each side to maintain symmetry — six strokes on one side, six on the other, inspect, repeat.
Diamond files (DMT, EZE-LAP) cut tool steel faster than standard mill files and last longer. A 4-inch diamond paddle file runs $20-$30.
Sharpening Spade and Brad-Point Bits
Spade bits have two cutting wings flanking a center pyramid point. File the underside of each wing flat at the original 8-10° angle, working toward the rim. Touch up the pyramid point with a few strokes per side, keeping it perfectly centered. A dull spade bit takes 90 seconds of filing to restore.
Brad-point bits have a central spur and two outer cutting spurs. Sharpen only the outer spurs by filing the leading edge from inside the bit’s flute. Never grind the brad point itself — once it loses centering accuracy, the bit drills oversize holes and is essentially junk.
Forstner and Hole Saws
Forstner bits have a rim that scores the wood and two interior chippers that clear the waste. Sharpen the rim by filing the inside edge with a small flat file, keeping the rim at exactly 90° to the bit’s axis. Sharpen the chippers by filing the leading face flat at the original cutting angle. Most Forstner bits respond well to 2-3 file sessions before needing replacement.
Bi-metal hole saws are harder. Each tooth must be sharpened individually at its original geometry, which is impractical without a tooth-grinding setup. For hole saws under $25, replace them. For larger industrial saws (Lenox 4-inch+, $30-$80), sending them to a saw-sharpening service is worth the $15-$25 fee.
Masonry Bit Sharpening
Carbide-tipped masonry bits dull when the carbide chips or wears flat. Use a green silicon-carbide wheel (the only wheel that grinds carbide effectively). File the carbide tip flat at the same 90° angle on both sides. Work lightly — carbide is brittle and pressure cracks it.
Diamond-grit grinding wheels on a Dremel tool work for small masonry bits and SDS hammer-drill bits. Expect 4-6 sharpenings before the carbide insert is too thin to be useful, at which point the bit goes in the recycle bin.
When to Replace Instead of Sharpen
Replace a bit when the cutting edges are shorter than the bit’s diameter due to grinding back too far, when the bit is bent (chuck-spinning instead of point-spinning), or when chips along the flute reach the cutting edge. A bit that has been sharpened 6-10 times often reaches a point where the geometry no longer holds even after grinding.
Cobalt and titanium-nitride bits sharpen as easily as HSS. The coating wears off near the tip first, but the underlying steel sharpens normally. Black-oxide finishes are cosmetic and disappear after one sharpening with no effect on performance.
Care That Extends Life
Use cutting fluid on metal drilling — Tap Magic, Anchor Lube, or even WD-40 for light work. Use lower speeds for larger bits (a 1/2-inch bit runs at 600 RPM in steel, not 2,000). Pull back to clear chips every 1/4 inch of depth. Pilot-drill any hole over 1/4 inch.
Sharpening drill bits at home is one of the highest-return shop skills you can build. The first few attempts feel awkward. By the tenth bit, your hands know the angle without thinking. The reward is a permanently sharp set of bits that always cuts clean, lasts decades, and saves the constant trips to the hardware store.
