A site-built pan, poured from deck mud (a dry-pack mortar blend) over a waterproof liner or a bonded membrane like Schluter Kerdi, lets you build any shape and pair it with a large-format tile floor. It costs less in materials, often under $120, but demands more skill. Custom curbless and linear-drain showers almost always go this route. If this is your first pan, start with a prefab unit and graduate to mortar later.

Buy the drain kit that the pan manufacturer specifies. Mixing a random drain with a molded pan is the fastest way to create a leak you cannot see.
Prep the Subfloor and Rough Plumbing
Everything rides on a flat, solid, dry subfloor. Pull the old pan and inspect the framing underneath. Any spongy plywood or blackened joist gets replaced now, not later. The subfloor should be at least 3/4-inch exterior-grade plywood, and it must not deflect when you stand on it. Add blocking between joists if the floor feels bouncy.
Confirm the drain pipe location matches your pan. For most prefab pans, the rough drain sits centered under the molded drain hole, with the pipe cut roughly 1 inch below the finished subfloor so the drain body can seat. Dry-fit the pan and verify the drain aligns before you mix a drop of mortar. Measure twice here; a drain that is off by even 1/2 inch turns into hours of rework.
Set a Prefabricated Pan
Prefab pans are not meant to bridge open air. The molded underside has voids, and those voids must be fully supported or the pan flexes and cracks. Mix a batch of thinset or a deck-mud bed and trowel it across the subfloor, keeping it clear of the drain opening by a couple inches.
- Test-fit the pan one last time and mark its perimeter.
- Spread a uniform bed of thinset or dry-pack mortar, roughly 1/2 to 3/4 inch thick.
- Lower the pan onto the bed and press it down evenly, working from the drain outward.
- Set your level across the top flange. The pan already has a built-in slope toward the drain, so you are leveling the rim, not the floor.
- Weigh the pan down with buckets of water or bags of mortar and let the bed cure overnight.
Connect the drain per the kit instructions. Most residential pans use a compression or glued drain with a rubber gasket. Snug it firmly, but do not overtighten and crack the flange.
Build a Mortar Pan From Scratch
A site-built pan is layered. Over the plywood you install a pre-slope of dry-pack mortar, pitched 1/4 inch per foot toward the drain. On top of the pre-slope goes a 40-mil PVC or CPE liner (or a bonded sheet membrane), run up the walls at least 6 inches and folded neatly at the corners. A clamping drain sandwiches the liner and lets weep holes drain any water that penetrates the tile.
The final mortar bed, another dry-pack layer at 1/4 inch per foot of slope, sits over the liner and becomes the surface you tile. Protect the weep holes with a few pieces of gravel so mortar does not choke them. The slope math matters: a 36-inch pan with a center drain needs about 3/8 inch of fall from wall to drain. Screed it with a float, check with a torpedo level, and let it cure at least 24 hours before tiling.
Test for Leaks Before You Tile
This step is not optional, and it is the one people skip. Plug the drain with an inflatable test ball or the rubber stopper included in most liner drains. Fill the pan with 2 to 3 inches of water and mark the waterline with tape. Walk away for 24 hours. If the line has not dropped, your liner and drain connection are watertight. A visible drop means water is escaping somewhere, and it is far cheaper to find it now than after the tile is set.
Seal the Perimeter and Finish
Where the pan meets the wall, use 100-percent silicone, never grout or acrylic caulk. Silicone flexes as the house moves and stays waterproof; grout cracks. Run a smooth 1/4-inch bead along the joint and tool it with a wet finger or a caulk tool. Keep the weep holes clear of silicone.
For prefab acrylic pans, the shower walls or surround overlap the pan’s upper flange so any water sheds into the pan, not behind it. Confirm that overlap before you close up the walls. On a tiled mortar pan, the wall waterproofing must lap over the pan liner, again so gravity carries water inward.
Cost and Time Expectations
A DIY prefab installation runs roughly $200 to $700 in materials and takes one long day plus overnight cure. A site-built mortar pan costs $100 to $250 in materials but demands two to three days including cure time. Hiring a pro typically lands between $900 and $2,500 for the pan alone, depending on region and whether it is prefab or custom mortar, with curbless and linear-drain designs at the top of that range.
Common Mistakes That Cause Leaks
Most pan failures trace back to a short list of avoidable errors. The biggest is skipping the pre-slope under a mortar liner, which lets water pool on top of the membrane instead of draining to the weep holes, eventually souring into odor and mildew. Another is choking those weep holes with mortar, which turns the drain’s secondary drainage path into a dead end. On prefab pans, setting the unit on unsupported air rather than a full mortar bed leads to flex cracks within a year or two of use.
Grout at the wall-to-pan joint is a classic mistake too. Grout is rigid and porous, so it cracks with normal movement and wicks water behind the tile. Always use silicone at every change of plane. Finally, never trust a drain connection you did not flood-test. A hairline gap at the drain gasket is invisible until it has rotted the subfloor beneath it, and by then the repair costs ten times what a 24-hour water test would have caught.
Curbless and Linear-Drain Options
If you want a barrier-free shower that rolls a wheelchair in or simply looks contemporary, a curbless pan is worth considering. Instead of a raised threshold, the floor slopes gently into the shower, which requires recessing the bathroom subfloor by about 2 inches so the shower floor sits flush with the surrounding room. A linear drain, a long slot drain set at the back wall or entry, lets you slope the floor in a single plane rather than four planes toward a center point, making large-format tile far easier to install without lippage.
Linear drains run $150 to $500 depending on length and finish, more than a standard round drain, and curbless construction demands careful waterproofing at the transition since there is no curb to contain splashes. Bonded sheet membranes like Kerdi shine here. Curbless showers cost more and reward professional layout, but for aging-in-place or a spa-like open look, they are increasingly the choice homeowners make.
Whatever route you take, resist the urge to rush the cure or skip the flood test. A shower pan is buried infrastructure. Do it patiently once, and you will not think about it again for two decades.
