Hot Water Heater Not Working? Troubleshooting Guide

A cold shower on a Monday morning tells you everything you need to know: your hot water heater not working is a problem that demands immediate attention. Before you call a plumber and spend $150+ on a service call, most water heater issues have straightforward causes that you can diagnose yourself. Some you can even fix without professional help.

No Hot Water at All

Complete loss of hot water points to a handful of likely causes depending on whether you have a gas or electric unit.

Gas Water Heaters

Check the pilot light first. Remove the access panel near the bottom of the tank and look for a small blue flame. If the pilot is out, follow the relighting instructions printed on the label. Turn the gas valve to “pilot,” press and hold the igniter button for 30-60 seconds, then switch to “on.” If the pilot will not stay lit after releasing the button, the thermocouple is likely failed and needs replacement, a $20 part and a 30-minute job.

Verify the gas supply is on. Check the shut-off valve on the gas line leading to the heater, and confirm other gas appliances in the house are working. If nothing in the house has gas, contact your utility company.

Electric Water Heaters

Check the circuit breaker. Electric water heaters run on a dedicated 30-amp or 40-amp 240-volt circuit. A tripped breaker is the most common cause of total hot water loss. Reset it once. If it trips again immediately, stop and call an electrician because a short circuit or ground fault exists.

Press the red reset button on the upper thermostat, located behind the upper access panel. If the high-limit switch tripped, pressing this button restores power. When it trips repeatedly, the thermostat or heating element is failing.

Water Is Lukewarm but Not Hot

Lukewarm water usually means the heater is producing some heat but not enough. On a gas unit, sediment buildup at the bottom of the tank insulates the water from the burner, reducing heating efficiency. Flush the tank by connecting a garden hose to the drain valve at the bottom, running it to a floor drain or outside, and opening the valve. Run it until the water clears. Annual flushing prevents this problem.

On electric heaters, lukewarm water often points to a failed lower heating element. Electric tanks have two elements: upper and lower. The upper element heats the top third of the tank first, and the lower element heats the rest. When the lower element burns out, you get a small amount of hot water from the top that quickly runs out and is replaced by cool water.

A replacement heating element costs $10-$25 and requires draining the tank, removing the old element with a 1-1/2 inch socket wrench, and threading in the new one. Total time is about an hour if you are comfortable working around a 240-volt circuit with the power off.

Hot Water Runs Out Too Quickly

If your hot water heater is working but runs out faster than it used to, the unit may simply be undersized for your household’s demands. A 40-gallon tank provides roughly 28 gallons of usable hot water per recovery cycle. Two back-to-back showers using 2 gallons per minute each can empty that supply in about 14 minutes.

Before assuming you need a bigger tank, check the thermostat setting. The Department of Energy recommends 120 degrees F. Some tanks ship set at 110 degrees F or get accidentally bumped lower. Increasing to 120 degrees F improves the hot water supply without reaching scalding temperatures.

A broken dip tube can also cause premature hot water depletion. The dip tube directs cold incoming water to the bottom of the tank. When it cracks or deteriorates, cold water mixes with hot water at the top, creating that disappointing lukewarm output. Dip tube replacement costs $10 for the part and about $150-$200 for professional installation.

Strange Noises from the Water Heater

Popping, rumbling, and cracking sounds are almost always caused by sediment buildup. Minerals in the water settle at the tank bottom and harden over time. When the burner fires, water trapped beneath the sediment layer turns to steam, creating those alarming noises. Flush the tank to resolve it.

A high-pitched whining or screeching sound typically indicates a partially closed valve restricting water flow. Check that the inlet and outlet valves on top of the heater are fully open. Sizzling sounds on a gas unit may mean condensation is dripping onto the burner, which is normal during heavy use periods but should not be constant.

Water Heater Is Leaking

Leaks from the top of the tank usually originate from loose fittings, the cold water inlet, or the pressure relief valve. Tighten connections with a wrench and inspect the T&P (temperature and pressure) valve for dripping. A small amount of discharge from the T&P valve is normal, but continuous flow means the valve is faulty or the tank pressure is dangerously high. Replace the valve or call a professional.

Leaks from the bottom of the tank are more serious. If water is seeping from the tank body itself rather than the drain valve, internal corrosion has compromised the tank. There is no repair for a corroded tank. You need a replacement, which runs $800-$1,500 installed for a standard 40-50 gallon gas or electric model.

When to Replace vs. Repair

Tank water heaters last 8-12 years on average. If your unit is over 10 years old and experiencing problems, replacement often makes more financial sense than repair. Here are the guidelines most plumbers follow:

  • Replace if: The tank is leaking from the body, the unit is 10+ years old with recurring issues, or repair costs exceed 50% of a new unit.
  • Repair if: The unit is under 8 years old, the problem is a replaceable component (thermostat, element, thermocouple, dip tube), or the fix costs under $300.

When replacing, consider upgrading to a tankless water heater if your household uses fewer than 41 gallons daily. Tankless units from Rinnai, Navien, and Rheem cost $1,500-$3,000 installed but last 20+ years and cut water heating energy costs by 24-34% according to the Department of Energy.

Preventive Maintenance Checklist

A few minutes of annual maintenance dramatically extends water heater life and prevents most of the problems described above:

  • Inspect the anode rod every 3 years. This sacrificial rod attracts corrosion away from the tank walls. Replace it when more than 50% of the rod has dissolved, which costs about $25-$50 for the part.

  • Look for drips or moisture around fittings, valves, and the base of the tank during routine home checks.
