About 75 percent of residential water heater troubleshooting calls resolve without replacing the unit, yet the average homeowner pays $400 in service fees for problems they could diagnose in 10 minutes. Thermostats, heating elements, pilot lights, and sediment buildup cause most of the no-hot-water headaches on tanks from 5 to 15 years old. Knowing what to check before calling a plumber saves real money and, in many cases, buys another decade of life out of an existing tank.
No Hot Water at All
For electric heaters, start at the breaker panel. Double-pole 30-amp breakers for water heaters trip more often than people realize, and a reset sometimes fixes the problem for good. If the breaker holds, the upper heating element or thermostat has probably failed. A multimeter reading of 10 to 16 ohms across the element terminals means it is working; open circuit or 0 ohms means replacement.
For gas heaters, check that the pilot is lit. Relighting the pilot on a standing-pilot model takes 30 seconds following the sticker on the unit. Modern intermittent pilot models use an electronic igniter that clicks when starting; no click usually points to a failed thermocouple or bad control board.
Water Is Warm but Never Hot
This is the classic symptom of a failing lower element on an electric heater or a failing lower thermostat. The upper element heats the top third of the tank, which runs out quickly. Replacement elements cost $15 to $30, and the job takes about an hour once you drain the tank.

Rumbling or Popping Noises
Sediment buildup at the bottom of the tank causes popping sounds when water boils between sediment and the tank floor. The noise itself is harmless, but it signals reduced efficiency and shortened tank life. Flushing the tank once a year clears most sediment.
To flush, connect a garden hose to the drain valve, run the other end to a floor drain or outside, open the valve, and drain 5 gallons. Close the valve, let the tank refill, and repeat two or three times. Homes with hard water may need to flush twice a year to stay ahead of scaling.
Water Leaks Around the Tank
Find the source before assuming the worst. Leaks at fittings and valves are fixable. Leaks from the tank body itself mean replacement is coming. Check these spots in order:
The temperature and pressure relief valve occasionally drips when the system briefly exceeds 150 psi or 210 degrees. A one-time drip is normal; continuous dripping means a failed TPR valve at $18, or a failing expansion tank that has lost its air charge. Drain valves sometimes drip from the packing and can be snugged with a quarter turn.
Water pooling from the bottom of the tank jacket is usually a ruptured inner steel tank. Once the inner tank fails, no repair works and you’re looking at a full replacement at $1,200 to $2,800 installed depending on fuel type and capacity.
Discolored or Smelly Hot Water
Rusty or brown hot water with clear cold water points to the sacrificial anode rod. This magnesium or aluminum rod corrodes in place of the steel tank lining, and once it is fully consumed, the tank itself starts corroding. Anode replacement costs about $25 and extends tank life substantially.
Rotten-egg smells come from sulfate-reducing bacteria feeding on hydrogen produced by the anode rod. Switching from a magnesium anode to an aluminum-zinc anode solves it in most cases. Cost is $35 and installation takes an hour.
Pilot Light Won’t Stay Lit
On standing-pilot gas heaters, a pilot that lights and then goes out within 30 seconds usually means a bad thermocouple. The thermocouple is a small rod that sits in the pilot flame and generates a tiny voltage that holds the gas valve open. Replacement thermocouples cost $12 at most hardware stores and take 20 minutes to swap.
On intermittent-pilot and electronic units, flame failures often trace to dirty flame sensors. Unplug the unit, pull the sensor, wipe it clean with a fine Scotch-Brite pad, and reinstall. This fixes about 40 percent of electronic ignition failures for free.
Heater Cycles On and Off Too Often
Short-cycling tank heaters have usually lost their dip tube or developed sediment that traps the hot water thermostat in a heated pocket. The dip tube is a plastic pipe that routes cold inlet water to the bottom of the tank, forcing the heater to work through the full volume. When it cracks or falls, cold water mixes at the top, fools the thermostat, and causes rapid cycling.
Dip tube replacement costs $25 in parts but requires draining the tank and removing the cold inlet fitting. On tanks older than 10 years, consider whether the repair makes sense or whether a new heater is the smarter spend.
When Replacement Beats Repair
Tanks last 10 to 15 years on average. Tankless units last 20 or more. Once a tank passes 12 years and needs more than one repair in the same year, replacement usually wins the math. A new standard tank heater runs $900 to $1,800 installed. A tankless upgrade runs $3,200 to $5,500 but drops energy bills by 20 to 30 percent and eliminates standby losses.
Check for federal and utility rebates before purchasing. Heat-pump water heaters qualify for up to $2,000 in federal tax credits through 2032 and are the most efficient option if you have 1,000 cubic feet of air around the installation location.
