Lukewarm showers, running out of hot water halfway through dishes, or a tank that takes forever to recover are the classic symptoms of a struggling water heater. A gas water heater not getting hot enough almost always traces back to one of six causes, and most are fixable in under an hour without calling a plumber. The trick is diagnosing the right problem before swapping parts.

The dial sits on the front of the gas valve near the bottom of the tank. Turn it to the “Hot” mark, which corresponds to about 130 degrees Fahrenheit. Wait 30 to 60 minutes for the water to come up to temperature, then test at a faucet. If you have an instant-read thermometer, run water for two minutes and aim for 120 to 125 degrees at the tap.
Step 2: Listen for the Burner
Run a long hot shower or open three hot taps to drain the tank. Within a minute or two, the burner should light with a soft whoosh, followed by a steady blue flame. You can see this through the inspection window on most tanks.
If the burner does not light, the pilot or igniter has a problem. On older units with a standing pilot, you may need to relight it following the instructions printed on the tank. On newer units with electronic ignition, look for an error code blinking on the gas valve LED.
Step 3: Inspect the Dip Tube
A broken dip tube is the most under-diagnosed cause of lukewarm water. The dip tube is a long plastic pipe that runs from the cold inlet down to within 8 inches of the tank bottom. It directs incoming cold water to the bottom of the tank so the hot water on top can be drawn off first.
When the dip tube cracks, splits, or disintegrates (common in tanks 8 to 15 years old), cold water mixes directly with hot at the top of the tank. The result is lukewarm water that runs out quickly. Look for white plastic flecks coming out of faucet aerators as a clear sign of dip tube failure.
A replacement dip tube costs about $15 and takes 30 minutes to install. Turn off gas and water, remove the cold inlet nipple, pull the old tube, and drop in the new one.
Step 4: Flush Sediment From the Tank
Calcium and magnesium minerals settle at the bottom of every tank over time, forming a thick layer of sediment that insulates the burner from the water. The tank works harder, takes longer to heat, and recovers slower. In hard-water areas like Phoenix or Dallas, this layer can be 3 inches thick after 4 years.

A burner clogged with dust, lint, or spider webs delivers a weak flame that cannot heat the tank fast enough. Pet hair is the biggest culprit in homes with shedding dogs near the utility area.
Shut off the gas at the inline valve. Remove the burner access cover (usually two screws). Disconnect the gas tube and igniter wires, slide the burner out, and vacuum the orifice and intake ports with a brush attachment. Reinstall and relight. A clean burner produces a steady blue flame about 4 to 5 inches tall.
Step 6: Check the Thermocouple or Flame Sensor
If the burner lights briefly then shuts off, the thermocouple is failing. This safety device tells the gas valve the pilot is lit. A weak or dirty thermocouple lets the gas valve cut off too early, so the burner cycles short and the tank never reaches temperature.
Replacement thermocouples cost $10 to $20 at Home Depot. They thread into the gas valve and tip into the pilot flame. Allow 20 minutes for the swap. Universal models from Honeywell or Robertshaw fit most major brands.
Tank Size and Usage Mismatch
Sometimes the heater is not broken at all. A 40-gallon tank serving a household of five with two teenagers cannot keep up with morning showers, the dishwasher, and a laundry load running at once. The first user gets hot water and everyone else gets lukewarm.
