Picking the right water softener for well water is a different job than softening city water, and I’ve torn out plenty of undersized units that failed because the homeowner treated the two the same. City water arrives filtered and disinfected. Well water shows up raw, straight out of the ground, carrying iron, sediment, sometimes bacteria, and hardness that can run twice what a municipal system delivers. Get the sizing and pre-treatment right, and a water softener for well water will run 12 to 15 years without drama.
Test Your Well Before You Buy Anything
Never spec a softener off a guess. I won’t quote a job until I see a water test. Pull a sample from an outside spigot (before any existing treatment) and either send it to a certified lab or run a solid home panel. You’re looking for:
- Hardness in grains per gallon (gpg). Most wells run 10 to 40 gpg; anything over 7 is “hard.”
- Iron in parts per million (ppm). Above 0.3 ppm stains fixtures; above 1 ppm you need dedicated iron treatment.
- Manganese, which throws black staining even at low levels.
- pH. Below 6.8, water is acidic and eats copper pipe and softener resin.
- Bacteria and nitrates. Coliform or nitrate hits mean you address safety first, before comfort.
Tannins, hydrogen sulfide (that rotten-egg smell), and turbidity all matter too. A softener alone won’t fix any of them, and dumping raw problem water into a resin bed just fouls it early.
Why Well Water Needs Pre-Treatment
This is where DIY jobs go wrong. Standard cation-exchange resin will hold onto iron, but only a little. Feed it more than about 1 ppm of ferrous iron and the resin fouls, capacity crashes, and you get orange water within a year. If your test shows iron, sulfur, or low pH, treat those upstream first:
- Sediment pre-filter (a 20-inch big-blue housing, 5-micron cartridge) to catch grit and protect valves.
- Air-injection iron filter or a Katalox/Birm bed for iron and manganese above 1 ppm.
- Acid neutralizer (calcite tank) to raise pH before the softener if your water is acidic.
Order matters: sediment, then iron/sulfur, then neutralizer, then softener last. I’ve seen a $1,200 softener saved from an early grave by a $180 iron filter installed ahead of it.
Sizing by Grain Capacity
Softeners are rated by grain capacity: how many grains of hardness the resin removes between regenerations. Size it to your household’s daily demand so the unit regenerates roughly every 3 to 5 days, not daily (which burns salt) and not every two weeks (which lets resin sit and channel).
The math is simple. Multiply people by 75 gallons per day, then by your hardness in gpg, to get daily grain load. A family of four at 25 gpg needs about 7,500 grains a day, or 52,500 a week. Here’s how the common sizes shake out:
- 32,000 grain (1 cu ft resin): 1 to 2 people, moderate hardness.
- 48,000 grain (1.5 cu ft): 3 to 4 people, the most common residential size.
- 64,000 grain (2 cu ft): 4 to 6 people or hardness above 30 gpg.
- 80,000 grain (2.5 cu ft): large households or very hard well water.
With well water, I always add a “compensated hardness” bump: add 5 gpg to your test number for every 1 ppm of iron the softener will handle. That extra load is real, and undersizing to save $150 is the most common mistake I fix.
Flow Rate and Pipe Sizing
Grain capacity is only half the spec. The valve also has to pass enough water. A 48,000-grain unit on a 1-inch control valve typically flows 12 to 15 GPM at service, plenty for a two-bath home. Larger homes with three-plus baths running simultaneously want a 1-inch or 1.25-inch valve rated for 18 to 20 GPM. Match the softener’s inlet to your main line, usually 3/4-inch or 1-inch on well systems. Undersize the plumbing and you’ll get a pressure drop every time two showers run.
Salt Use and Efficiency
Expect a family of four on 25 gpg well water to burn roughly 40 to 50 pounds of salt a month, so one to one-and-a-half 40-pound bags. Iron-heavy water and less efficient timer valves push that higher. To keep salt costs and waste down:
- Use a metered (demand-initiated) valve that regenerates on actual gallons used, not a fixed calendar day. It cuts salt use 20 to 40 percent versus a timer.
- Run solar or evaporated salt pellets, not rock salt, which leaves a mud slug in the brine tank.
- Add a resin cleaner (sodium bisulfite or a citric-acid iron-out product) monthly if you’re running any iron through the softener.
Budget $8 to $15 a month in salt for a typical well household.
Installation: What the Job Involves
A softener installs on the main line after the pressure tank and any pre-treatment, always before the water heater. You’ll need:
- A bypass valve so you can service the unit without shutting off the house.
- A drain line to a standpipe, floor drain, or utility sink with an air gap, no direct connection to the sewer.
- A 120V outlet within reach for the control valve.
- Your outside hose bibs left on hard water so you’re not softening the lawn and garden.
Plan on 2 to 4 hours for a competent DIYer with soldering or PEX skills, or a half-day for a pro. Set the hardness value on the valve head to your compensated number, run a manual regeneration, and retest at the tap. You want to read near zero gpg on treated water.
Timer vs Metered Valves on Well Water
The control valve is the brain of the softener, and on well water the choice between a timer and a metered head matters more than on city water. A timer valve regenerates on a fixed schedule, say every third night at 2 a.m., regardless of how much water you used. That’s wasteful and, worse, it lets the resin sit fully loaded during low-use stretches, which invites iron fouling and channeling. A metered valve tracks actual gallons and regenerates only when the resin is nearly exhausted. On iron-bearing well water I install metered heads exclusively. Expect to pay $100 to $250 more for a demand-initiated valve, and to earn it back in salt savings and resin life within two years.
Set the valve’s reserve capacity so it regenerates before you run out of soft water, but not so early that you waste salt. Most quality heads let you dial in a reserve of one day’s usage, which is the sweet spot for a four-person household.
Maintenance Schedule
Well-water softeners need more attention than city-water units because of what’s in the raw supply. Keep to this rhythm and yours will outlast the warranty:
- Weekly: Glance at the brine tank salt level; keep it at least a third full and never let it run empty.
- Monthly: Add a resin cleaner if you run any iron. Check the pre-filter cartridge and swap it when the pressure drop climbs.
- Annually: Break up any salt bridge (a hard crust that keeps salt from touching the water) in the brine tank, retest your well water, and inspect the injector and screen for iron sludge.
- Every 8 to 15 years: Plan on a resin bed replacement, sooner if you’ve been running iron without an upstream filter.
A salt bridge is the single most common cause of a softener that “stopped working.” The valve regenerates fine, but no salt reaches the brine, so nothing gets recharged. Two minutes with a broom handle fixes it.
Costs and When to Call a Pro
A quality metered well-water softener runs $600 to $1,500 for the equipment. Add an iron filter ($700 to $1,400) or neutralizer ($500 to $900) if your test calls for them. Professional installation adds $300 to $700 depending on how much plumbing has to be re-routed. All in, a well household needing softening plus iron treatment often lands between $1,800 and $3,500.
Handle the softener yourself if you’re comfortable with pipe work. Call a licensed water-treatment pro when your test shows bacteria, nitrates over the EPA limit, iron above 3 ppm, or a pH under 6.5, since those need engineered treatment trains and, for microbiological hits, disinfection you shouldn’t improvise. Retest your well annually, and give the softener a resin cleaner flush each spring. Do that, and raw well water turns into water that’s easy on your skin, your fixtures, and your plumbing.
